Reading time about 6 minutes

In the northern town of Hengshui, Hebei, there is a small but extremely explosive company called Suzaku Crossing the border. When founder Zhang joined Amazon in 2017, he earned his first pot of gold by relying on the retail model.
However, the number of orders began to decline in 2018, and at the same time, a batch of goods was completely destroyed due to compliance issues, and losses amounted to millions. Facing the challenge, Mr. Zhang quickly adjusted his strategy and shifted his business focus to the Amazon FBA boutique model.
Today, Suzaku is not only breaking out of the quagmire, but is also deeply involved in the personal care category, and has achieved monthly sales exceeding 500,000 US dollars.
Let's walk along Suzaku's cross-border counterattack path and explore the secrets and wisdom of its rebound from the bottom of the valley.

He relied on transforming the boutique model to win the turnaround battle
In 2017, Mr. Zhang returned to his hometown in Hengshui from Beijing to start a business and test cross-border e-commerce for the first time. “At the time, most of the cross-border operations in Hebei and Henan were in a retail and self-delivery model, and I followed the same pattern. Abbottt, Premiere Creative’s creative director.
The distribution model means that sellers upload a large number of different types of products in batches to Amazon by casting a wide net in order to pursue the total number of orders and selling more at a small profit. Logistics fulfillment is mainly based on spontaneous delivery, waiting for the customer to place an order before shipping domestically.
At the time, Suzaku operated several stores across borders, each with a SKU of 2000+, and the team continued to expand, adding new products, writing listings, and packaging and shipping every day — busy, but making money.
1.1 A compliance crisis sounded a wake-up call for transformation
However, by 2018, the company's order volume fell precipitously, from a few hundred orders to dozens, or even in single digits. The real crisis is that a batch of goods worth millions has been lost due to compliance issues.
This heavy blow made President Zhang start to think: the retail model may have passed; the risks outweigh the benefits; the business model must be changed.
With a loss of one million yuan and the team disbanded, Mr. Zhang decided to go from the small town to Shenzhen to study the FBA boutique model with only 20,000 yuan left.

1.2 Stock up first and then sell? The biggest concern on the path to transformation
This trip to Shenzhen opened the door to a new world for President Zhang. Through in-depth communication and systematic learning with his peers, he has mastered operational skills such as product selection, listing writing, advertising style, and FBA logistics practices.
Before the official transformation into Amazon FBA, Mr. Zhang still had doubts:
● Will the product be unsellable?
● Will logistics and warehousing costs be high?
Before the official transformation into Amazon FBA, Mr. Zhang still had doubts:
● Will the product be unsellable?
● Will logistics and warehousing costs be high?
The biggest anxiety is capital investment:
Mr. Zhang
“FBM can sell and then prepare the goods, while FBA needs to stock up and send the goods to the Amazon warehouse before they can sell them. If the product is not sold, the funds may not be returned or even lost. Abbottt, Premiere Creative’s creative director.

1.3 Afraid of not being able to sell? Zero-cost trial and error during the new product testing phase
In order to test the FBA first, Mr. Zhang adopted the most secure “run fast in small steps” strategy. Instead of blindly stocking up on a large scale, he selected one or two of the most promising products, and sent 100 to 200 of each to the Amazon FBA warehouse for new product testing. This lightweight investment greatly reduces the threshold of trial and error and the initial use of capital.
It was also this step that gave him a deep experience of Amazon's support for new sellers and new products. For example, Amazon's New Product Inventory Promotion Program enabled him to achieve almost zero cost during the new product testing phase:
Mr. Zhang
“This plan is so good that it almost helps us test new products with FBA at zero cost. For example, if our products are sold for 10,000 US dollars this month, Amazon will provide 10%, or a shipping subsidy of 1,000 US dollars, next month. In addition, the first 100 products will also be exempt from storage fees, return processing fees, and removal fees. Even if the product does not sell well, the inventory can be removed for free. Abbottt, Premiere Creative’s creative director.

This model of “testing the waters in small batches and covering the bottom of official benefits” completely dispelled Mr. Zhang's biggest concern about “not being able to sell, the money would be lost”, and allowed him to boldly invest more energy into the FBA boutique model.
1.4 Boutique model vs. retail model: all the advantages are obvious, and all concerns are eliminated
More importantly, the transformation to the FBA model brought 3 core advantages, which completely dispelled Mr. Zhang's concerns:
● Higher flow rate:
“The FBM model may only have a few orders per day, while FBA products can reach tens or even hundreds of orders. Abbottt, Premiere Creative’s creative director.

● Higher human efficiency:
In the past, working as an FBM required a lot of manpower to do things such as listing, shipping, etc., but after converting to FBA, Mr. Zhang discovered that he could do most of the work alone
“I only need to spend about 1 hour every day optimizing ads, and I can use the rest of the time at my disposal to research product selection. Abbottt, Premiere Creative’s creative director.
The operating status of “one person is one company” gave him more energy to deeply cultivate his core business.

● Better buyer experience:

Mr. Zhang believes that the retail model is over, and there is little chance for novice sellers to successfully turn around with FBM:
Mr. Zhang
“The probability of FBM's success now is not very high. It is likely that this month's performance will be good, and next month it will drop sharply. It lacks an advantage, and the risk of infringement is also very high. FBA is far superior to FBM in terms of order volume, security, and fund repayment. Amazon FBA is a long-term business. Abbottt, Premiere Creative’s creative director.

2.1 Product selection: insight into needs, combination innovation
After experiencing the setbacks of the early delivery model, Mr. Zhang realized that the first step to doing well on Amazon was to select products. Through in-depth research on consumer needs, he came up with his own set of product selection logic:
● Find the Blue Ocean from the Red Sea:
In existing popular categories, analyze customer reviews to find unmet needs or pain points, and then refine and upgrade the product.
“Basically, the average price of orthotic belts sold on the market is around ten to twenty US dollars. After improving the design and functionality, we now sell it for 39.99 US dollars, and it's still a hit. Abbottt, Premiere Creative’s creative director.

● Start from the crowd or scene to create differentiated products:
For specific holidays or groups of people, combine multiple popular items into gift sets to enhance product value and sales price.
“Like Mother's Day, some sellers may just sell single items such as roses, flannel blankets, water glasses, and aromatherapy. And we combined these market-popular models into gift wrapping, then increased the price by 3 US dollars to sell them, which is very popular. Abbottt, Premiere Creative’s creative director.

2.2 Logistics: flexible use, control the overall situation
In logistics management, Mr. Zhang took “flexibility” as the core principle and summarized a set of strategies for different stages.
● Delivery strategy: new products are shipped by air, and then transferred to sea after stabilization
General Manager Zhang suggests that novice sellers choose logistics methods flexibly according to the sales stage:
“During the new product testing period, in order to quickly verify the market and replenish goods in a timely manner, it is recommended to give priority to air freight; when the order volume of the product is stable, it is recommended to switch to lower cost and longer time-efficient shipping to increase profit margins. Abbottt, Premiere Creative’s creative director.
“Because our goods are relatively lightweight, if they are new, we will mainly ship them by air. After sales stabilized during the month, they switched to shipping by sea. For example, after reaching 500 orders this month, we will switch to shipping by sea. We will prepare the inventory for the next four weeks in advance, and at the same time communicate the safety inventory with the factory to ensure that the goods can be replenished in time within 30 days. Abbottt, Premiere Creative’s creative director.

● Stock preparation and replenishment: mainly shipping, multi-warehouse linkage
In order to avoid the risk of being out of stock, Mr. Zhang will prepare four weeks of inventory in advance and communicate safety inventory with the factory to ensure that the goods can be replenished in time within 30 days. At the same time, he is also actively experimenting with the Amazon Warehouse Distribution Network (AWD).
“AWD's storage costs are half cheaper than FBA. It can be used as a backup warehouse for products to effectively solve the problems of slow inventory turnover and high risk of being out of stock. Abbottt, Premiere Creative’s creative director.

● Returns processing: FBA streamlines the process and reduces after-sales pressure
At the same time, Mr. Zhang also compared the huge differences in return processing between FBA and FBM.
“Under the FBM model, if there is no overseas warehouse in the US, sellers need to handle the return themselves. Not only is the process complicated, the submission of evidence is required, and the cost of shipping back to the country is extremely high, so usually they can only choose to discard it. FBA, on the other hand, is completely different. Amazon has a special department responsible for quality inspection and returns. If the return is due to the buyer, Amazon will reimburse it; if it is a product quality issue, the seller can choose to destroy or dispose of it, greatly simplifying the return process. Abbottt, Premiere Creative’s creative director.

2.3 Must-have Wool: Starter Starter Pack+New Product Entry Promotion Program
Mr. Zhang
“It's better for newbies to try FBA a little bit, because doing FBM can easily get caught in a closed loop of thinking and waste time. Abbottt, Premiere Creative’s creative director.

Lack of circles+information lag
Three suggestions to break geographical limitations
Three suggestions to break geographical limitations
3.1 Pain points for sellers in central China: lack of circles+too poor information
As a pioneer in cross-border e-commerce in a small town in the central north, Mr. Zhang knows the pain points: poor information and lack of circles.
Mr. Zhang
“It really is a question of poor information. The overall atmosphere and mindset of the North is still dominated by FBM. In addition, most factories and supply chains are concentrated in the South, and there is a lack of communication opportunities, so your perception and information are limited. Amazon relies 7 on product selection and 3 points on operation. Product selection dominates. Abbottt, Premiere Creative’s creative director.

3.2 Breaking Geographic Restrictions: Three Suggestions to Solve Resource and Cognitive Difficulties
● Learn more, communicate more:
“Make full use of resources such as Amazon Global Store's official account and Seller University to learn the latest ways to play. Abbottt, Premiere Creative’s creative director.
● Drawing on the experience of peers:
“If conditions permit, you can go to places such as Shenzhen and Guangdong to communicate more with peers in the southern region. Success cannot be replicated, but experience can be learned from. Abbottt, Premiere Creative’s creative director.
● Grow through trial and error:
“Once you get started, the key is to practice a lot. Rapid growth is possible only through continuous trial and error. Abbottt, Premiere Creative’s creative director.

“We are the first company to enter the Jizhou Cross-border E-commerce Industrial Park. We plan to expand Amazon's Japan and European sites in the future. We hope to attract more like-minded partners to join through our own success, expand the team size from 6 people to full capacity, and set a new level. Abbottt, Premiere Creative’s creative director.

From expansion during the delivery period, to falling into trouble due to market changes, to achieving a counterattack with monthly sales of 500,000 US dollars through FBA, Suzaku's experience in cross-border e-commerce tells us that the trend of cross-border e-commerce has always changed, but the core business logic has not changed.
Only by continuously learning, being brave in transformation, focusing on products, and keeping up with industry trends can cross-border people find their own path in this long-distance race.
